We understand that in today’s tough business environment organizations large and small are struggling to survive. The carnage of the recession is immense. Many firms are reengineering their core business processes to achieve optimal performance in order to have the lowest possible overheads. Today more than ever lean and mean is the norm. The question is how to get lean and mean while retaining world class service?
In our view, the first step is to understand your customers’ needs. Understanding customer requirements and expectations are key to designing these processes. Setting strategic goals in relation to exceeding customer expectations is the cornerstone of planning new processes. Day to day activities should support this mission of how fast customer needs are satisfied in measurable ways. The process designed must then be continuously assessed and improved to build an internal culture of customer focused activities.
Once the mission is defined the change team must identify processes and sub – processes that are weak. Performance goals that target areas that need improvement should be set by all the stakeholders in the organization. Set achievable “Stretch Goals” that challenge but are not unrealistic. Involve the entire organization early on to get their buy into the reengineering process. It is to their benefit in the long run.
Use fact based performance analysis to monitor progress. Success is defined by knowing your customers’ highest priority needs are being met systematically. From service and product fulfillment to accurate invoicing your workflow should be engineered to serve your customers every step of the way. Once every employee understands the organization’s customer is also their customer progress will be made.
As process reengineering evolves the implementation of Information Technology Tools should be considered not before. IT investments are a means to lower overhead by automating tasks that otherwise are impeding the process. By thinking out of the box non - traditional solutions may present themselves. Savings could be achieved with web based open source products that provide a better means of working. With the advent of “cloud computing” a whole new world of opportunity to operate exists.
Internal and external barriers to change will appear. Think of these barriers as an opportunity to inform stakeholders of the need to improve. The goals and objectives of the project need to be communicated in nuts and bolts fashion. Defining obstacles to achieving strategic goals is a company wide process that will lead to overall performance improvement. What is the potential impact of these barriers? Employee ideas can be turned into action that will structure the parameters of the reengineered process that they will have to live with.
The “Change Team” will need to create a team charter to ensure that good communications are facilitated, that appropriate resources are allocated properly, that internal barriers are removed, relationships are managed and guidance provided. Assumptions should be stated with schedules and deadlines clearly indicating who is responsible for what. The Change Team likely should include partner vendors who will share your organization’s vision and commit to realizing your strategic goals. Success will be predicated on a team effort.
